1/9 “Build or buy?” is too blunt for an AI-native company. The better question is: which layer must we control to protect the customer promise, and which layer can we rent while requirements are still moving? 2/9 AI makes creation cheaper. That does not make operation free. A working prototype can create recurring obligations: model usage, evaluation, review, monitoring, security, support, vendor management and distribution. 3/9 A useful capital map has five layers: 1. Creation 2. Compute and access 3. Proprietary context 4. Control 5. Market access The cheapest layer to start may not be the most important layer to own. 4/9 The operating rule is: Rent while uncertainty is high. Measure the total exposure. Own only when repeated evidence makes control worth the fixed cost. Defer anything that has not earned capital. 5/9 “Measure” cannot mean reading the vendor invoice. Track the unit that matters: contribution per workflow, failure severity, review minutes per accepted output, switching work, data portability and customer impact when a supplier changes. 6/9 Before adding an external capability, create a dependency card: Customer promise Internal owner Unit economics now and at 10× volume Failure plan Exit path Measurable build trigger If a field is blank, the cost is hidden—not absent. 7/9 Renting is not weakness. It buys learning before commitment. Owning is not technical maturity. It is justified only when variable cost, reliability risk, strategic dependence or proprietary context becomes a repeated material constraint. 8/9 The strongest objection is valid: an AI company can stay capital-light by renting models, infrastructure and specialist capabilities. But that remains true only if cheap experiments do not become permanent commitments without owners, metrics and exit paths. 9/9 The board-level question is not: “How much did AI reduce the cost of building?” It is: “Which obligations grew because building became cheap—and which of them deserve durable capital?” Which rented layer in your stack has no conversion gate yet?
