“Build or buy?” is usually the wrong question.
The better question is: which part of the product must we control, and which part can we rent without weakening the customer promise?
This becomes clearer when you look at products beyond standard RPC infrastructure.
With Shred Streaming, access to low-latency data can be integrated. But the product still needs an owner for feed quality, delivery reliability, fallback logic and support.
With TRON Energy, the underlying resource can be sourced externally. But pricing logic, availability, transaction execution and the customer experience cannot become somebody else’s problem.
With an AML API, risk data can come from a specialist. But the provider should not define your compliance policy. Thresholds, false positives, escalation and final accountability must remain under your control.
With AI Inference, model capability can be rented by the token. But context, evaluations, permissions and release decisions are the actual product layer.
A practical rule: before integrating any external capability, create a one-page dependency card with six fields:
1. Customer promise: what exactly will customers expect from us?
2. Internal owner: who is accountable when the provider fails?
3. Unit economics: what does one successful customer action cost at current and 10x volume?
4. Failure plan: what happens after a timeout, degraded response or unavailable supplier?
5. Exit path: how long would it take to replace the provider, and which data or interfaces must remain portable?
6. Build trigger: which measurable threshold would justify bringing the capability in-house?
If the team cannot fill in those six fields, the integration is not cheap. Its costs are simply still hidden.
The goal is not to own every component. It is to make every dependency an explicit, measurable capital-allocation decision.
